The global mattress market, valued at USD 43.4 billion in 2025, is on a strong growth path and must be managed strategically to expand to USD 70.8 billion by 2034, driven by increasing consumer demand for comfort and safety. A significant trend is the growing adoption of fire-retardant mattresses, with Sleepwell (Sheela Foam Ltd.) emerging as a key player in this segment. Despite increased growth, operational challenges such as cost inflation and supply chain pressures remain, which need to be strategically managed for sustained growth.
In FY2025, Sheela Foam Ltd., the parent company of Sleepwell, posted (₹3,424.7 crore) USD 400 million in revenue, a solid 15% YoY increase. The demand for fire-retardant mattresses has surged in key markets like India, where Sleepwell maintains a dominant position in the branded mattress segment with approx. 50% market share.
A significant contributor to this growth has been e-commerce expansion, with online sales growing by 18% YoY in FY2025. The Indian mattress market is increasingly shifting towards digital platforms, and Sleepwell is prepared to capitalise on this trend, with the e-commerce segment projected to account for 22% of total mattress sales by 2026.
Additionally, Sleepwell’s ability to maintain competitive pricing while offering premium fire-safe products has set it apart from budget-centric competitors like Wakefit and Kurlon, which primarily target lower-income segments. The growing preference for premium safety solutions aligns with Sleepwell’s core product offerings, particularly in fire-retardant and memory foam mattresses.
The major players such as Tempur Sealy, with USD 4.89 billion in revenue in 2024, are struggling with market saturation. By contrast, Sleepwell recorded 15% YoY revenue growth in FY2025, highlighting its ability to outperform many established global competitors.
Sleepwell’s strategic focus on fire-safety products has been central to its market differentiation. While Tempur Sealy and Sleep Number dominate the premium segment, their focus on high-margin, low-volume products has left room for Sleepwell to target the growing demand for safety-conscious consumers. Sleepwell’s fire-retardant mattresses, which meet global fire-safety standards, provide a unique selling proposition, particularly in India and Southeast Asia, where fire-safety regulations are becoming more stringent.
In addition, Sleepwell’s geographic diversification in India, where it holds a dominant position, and Southeast Asia, where fire-safety concerns are increasingly important, strengthens its global footprint. Sleepwell’s competitive pricing in premium segments allows it to target middle and high-income groups. By balancing high-quality products with affordable pricing, Sleepwell continues to stay ahead of competitors like Wakefit and Kurlon, which primarily cater to the budget-conscious segment. This unique pricing strategy allows Sleepwell to capture a larger share of the growing middle-class segment in emerging markets.
Despite strong revenue growth, Sheela Foam Ltd. (parent of Sleepwell) faces significant operational challenges, particularly from rising raw material prices. Key materials such as memory foam and fire-retardant chemicals saw 7-10% price increases YoY in FY2025, which affected profit margins. EBITDA margins dropped to 8.3% in FY2025 from 10.5% in FY2024, a reflection of the broader industry-wide inflationary pressures.
In response, Sleepwell has implemented cost optimisation measures, including local sourcing to reduce reliance on international suppliers, which has been an essential step to manage input cost inflation. Additionally, Sleepwell’s e-commerce growth has helped reduce logistical expenses, as online sales increased by 138% YoY in 9M FY26. This digital transformation allows Sleepwell to optimise supply chains while reaching a broader customer base with lower operational costs.
In addition to cost management, Sleepwell continues to invest in product innovation. The company’s focus on fire-safety features has enabled it to capture a growing safety-conscious market. As regulatory demands for fire-safe products tighten globally, particularly in regions like Southeast Asia, Sleepwell’s emphasis on premium fire-safety mattresses positions it as a market leader in fire-safe solutions.
Sleepwell has firmly established itself as a leader in the fire-retardant mattress market, with 15% YoY revenue growth in FY2025. Despite operational challenges such as rising raw material costs and margin compression, Sleepwell is well-positioned for continued success. By focusing on e-commerce expansion and cost optimisation, the company has built a robust foundation for sustained growth.
The global mattress market is expected to exceed USD 70.8 billion by 2034. As Sleepwell adapts to shifting consumer preferences for safety and premium quality, it will need to focus on product differentiation, operational efficiency, and geographic expansion to maintain its competitive edge in an increasingly complex marketplace.
As per the Ken Research analysis, the fire-retardant mattress market is set for continued growth, with Sleepwell strategically positioned to capture significant market share, particularly in India and Southeast Asia. To sustain its leadership, Sleepwell must focus on optimising supply chains, managing raw material costs, and expanding e-commerce efforts. Continued investment in fire-safety innovations and sustainable materials will ensure Sleepwell retains its competitive edge, while digital expansion will be crucial for driving future profitability.
